Purpose

Zoom into the intersection of the Business Model Canvas's Customer Segments and Value Propositions blocks to achieve detailed fit between what customers need and what the product delivers—mapping customer jobs, pains, and gains against the product's features, pain relievers, and gain creators to ensure the value proposition addresses real demand rather than assumed demand.

The Value Proposition Canvas addresses the central challenge of A4.1: how to design a business model grounded in validated customer needs rather than internal assumptions about what customers value.

When to Use

Use the Value Proposition Canvas when:

  • Designing the Value Propositions and Customer Segments blocks of the Business Model Canvas (the referenced method) in A4.1.
  • Validating that A3-proven product features map to monetisable customer needs.
  • Comparing value propositions across customer segments to determine pricing tiers (feeds A4.2 pricing validation).
  • Assessing competitive differentiation—how does our VP compare to alternatives?

Do NOT use when:

  • Customer needs are completely unknown—conduct A1.2 customer research first.
  • The exercise is purely financial—use unit economics modelling (the referenced method) instead.
  • Product features have not been validated—complete A3 before mapping features to customer value.

Sample Size and Duration

  • Participants: 4–6 people with customer knowledge + 1 facilitator.
  • Per segment: 2–3 hours for complete Customer Profile + Value Map.
  • Multi-segment: 1 day workshop for 2–3 segments.
  • Validation update: 1–2 hours (A4.2 iteration).

Prerequisites

  • A1.2 customer research: validated segments, personas, jobs-to-be-done.
  • A3.2–A3.3 validation data: which features users valued, NPS, retention signals.
  • Customer interview transcripts or synthesis from A3 user research.
  • Workshop participants with customer knowledge (Product Owner, UX researcher, Sales/Customer Success, 4–6 people).
  • Strategyzer VPC template or equivalent.
  • Time: 2–3 hours per customer segment.

Complete Procedure

Step~1: Customer Profile—Right Side (60–90 minutes per segment)

For each priority customer segment identified in A4.1:

  1. Customer Jobs: List what customers are trying to accomplish. Include functional jobs (complete a task), social jobs (look good, gain status), and emotional jobs (feel secure, reduce anxiety). Rank by importance to the customer.
  2. Pains: List what annoys customers before, during, and after trying to get the job done. Include risks, obstacles, and negative outcomes. Rank by severity (extreme → moderate).
  3. Gains: List outcomes and benefits customers want. Include required gains (expected baseline), expected gains (standard), desired gains (beyond expectations), and unexpected gains (delighters). Rank by relevance.

Step~2: Value Map—Left Side (60–90 minutes per segment)

Map the product/service against the customer profile:

  1. Products & Services: List all offerings from the A3 prototype that address jobs. Include the product itself, supporting services, and complementary features.
  2. Pain Relievers: For each customer pain, describe exactly how the product alleviates it. Quantify where possible (“reduces checkout time from 4~minutes to 45~seconds”—use A3.3 pilot data).
  3. Gain Creators: For each customer gain, describe how the product creates it. Quantify where possible (“78% would-use rate from A3.1 alpha”).

Step~3: Fit Assessment (30–60 minutes)

Evaluate the match between Customer Profile and Value Map:

  • Problem–Solution Fit: Does the value map address the most important jobs, worst pains, and most desired gains?
  • Coverage: What percentage of top-ranked customer needs are addressed? Target ≥70% of top-5 pains and top-3 gains.
  • Gaps: Which important customer needs remain unaddressed? These are either future feature opportunities or risks.
  • Over-delivery: Are we delivering pain relievers or gain creators that customers don't actually need? These represent wasted investment.

Step~4: Competitive Comparison (30 minutes)

For top 2–3 competitors, quickly map their value proposition against the same customer profile. Identify where we differentiate (unique pain relievers or gain creators) and where we have parity or gaps.

Quality Criteria

  1. Evidence-grounded: ≥80% of customer jobs/pains/gains traceable to A3 research data.
  2. Ranked: All items prioritised by importance/severity/relevance.
  3. Quantified: Pain relievers and gain creators include measurable impact where A3 data exists.
  4. Gap-aware: Unaddressed needs explicitly identified and dispositioned.
  5. Segment-specific: Separate canvas per customer segment (not one-size-fits-all).

Theoretical Foundation

  • Introduced the two-sided canvas: Customer Profile (jobs, pains, gains) and Value Map (products/services, pain relievers, gain creators). Demonstrated that systematic mapping reveals fit gaps invisible to intuitive assessment.
  • Established that customer jobs and pains must be discovered through proper interview technique—“The Mom Test” principle that customers will mislead you if you ask leading questions.

Contemporary references

  • Applied continuous discovery practices to value proposition refinement, showing that ongoing customer interviews throughout A4 keep the value proposition aligned with evolving needs.
  • Emphasised that great products solve real customer problems in ways customers love, that work for the business—the VPC operationalises this by making the “work for the business” connection explicit.

Challenges and Solutions

Challenge~1: Internal Projection Bias

Symptoms: Team maps what they think customers want, not what customers actually want. Customer Profile reflects team assumptions.

Solutions: Ground every customer job, pain, and gain in A3 evidence (interview quotes, survey data, usage metrics). If evidence is absent, mark as assumption and add to A4.2 validation priorities.

Challenge~2: Feature-First Thinking

Symptoms: Team starts with the Value Map (“what we built”) and reverse-engineers customer needs to match.

Solutions: Enforce sequence: always complete Customer Profile before touching Value Map. Separate the exercises by a break to prevent anchoring.
